Client Background

Procter & Gamble runs sanitary napkin production with a very large pack variety. More than thirty SKUs pass through the same end-of-line packing step — different counts per pack, different pack sizes, and different carton formats. On a line with this many formats, changeover is not an occasional activity: it happens repeatedly during the production day. If changeover requires tools, gauge setting or trial cartons, the packing line becomes the constraint on how the plant can schedule production. This project delivered case forming, robotic vision packing and case sealing as one cell running at 25 cases per minute, with the format variety handled by recipes rather than by dedicated change parts.

Challenges

More than 30 SKUs through one cell

Packs differ in count, size and stacking behaviour. Any design that requires per-SKU hard tooling turns changeover into the bottleneck, so the cell had to be recipe-driven from the start.

A 5-minute changeover target

Changeover has to be a change of recipe rather than of hardware. Format data lives in the controller, and the operator switches SKUs without tools and without producing trial cartons.

Consistent case forming at 25 cpm

A case that is not formed squarely fails at the sealer, not at the former. Forming therefore has to hold squareness and bottom-seam integrity at production speed, for every one of the thirty-plus formats.

Handling light, compressible packs

Sanitary napkin packs are light and compressible and can be crushed or caused to shift inside the case. The packing robot has to place them without crushing and without letting the stack move before the case is sealed.

The cell is designed around format flexibility, because on a thirty-SKU application flexibility is the actual product. **Case forming module.** The RSC case is formed in line at 25 cases per minute, with squareness and bottom-seam glue monitored as a quality signal rather than assumed. **Robotic vision packing cell.** A vision system locates the incoming pack and the robot places it according to the active recipe. Placement height, orientation and count per case are recipe parameters, so pack size differences do not require mechanical adjustment. **Case sealing station.** Sealing runs in line behind the loader. Because the case arrives squarely formed, the sealer holds a consistent seam across all formats without per-format adjustment. **Recipe library for the whole SKU range.** More than thirty formats are stored as recipes covering placement, count and sealing parameters. Changeover is a recipe selection on the HMI plus a check of the format data, which is what makes a 5-minute changeover realistic in production rather than only in a demonstration. **Line control and data.** The cell reports run status and OEE to the plant control layer, so format changes and short stops are visible in the production data instead of only on the line.
