Client Background

Mars produces confectionery at a scale where the primary pack — a flow-wrapped bar or a pouch of M&M's — is already sealed, coded and metered upstream. The secondary packaging step sits directly behind it: erect the folding carton, load the product, close the carton, then pack the closed cartons into shipper cases. Because the infeed never stops, the secondary line has to run at the same takt as the primary packer rather than at a throughput that can be averaged out with buffers. Three pouch formats across two product families share the line, and formats change during the production week rather than between campaigns. This project delivered the complete secondary packaging line as one integrated unit: carton forming module, robotic vision cartoning module, carton closing module and case packing station.

Challenges

Folding-carton forming quality at speed

The carton is formed in line, immediately before loading. Squareness and glue-seam consistency decide whether the downstream vision loader and the closer can hold their takt at all — on this project, forming quality rather than line speed was the gating item.

Loading fragile product at 540 ppm

Chocolate and sugar-shelled products are fragile and sensitive to surface marking. The loader must place each unit without contact damage and without scuffing, while the infeed behind it never slows below 540 ppm.

Three formats sharing one line

Two product families and three pouch formats run on the same line. Format changeover has to be a repeatable, tool-free operation, otherwise the 15-minute changeover target is unreachable and operators start postponing it.

Carton sealing integrity for retail distribution

The closed carton has to survive retail distribution and e-commerce handling. Glue pattern, compression time and flap registration must stay repeatable at production speed, not only on the first carton after a changeover.

How ZRAY Solves It

ZRAY delivered the secondary packaging line as one integrated sequence rather than a group of standalone machines. **Carton forming module.** The folding carton is erected and glue-sealed in line on a servo-driven forming mandrel, timed off the primary packer rather than off a separate indexer. Because forming quality is the gating item downstream, the module monitors mandrel position and glue application on every cycle. **Robotic vision cartoning module.** A vision system locates each incoming product and hands the coordinates to the robot, so the loader tolerates normal infeed variation instead of demanding a perfectly collated stream. When the product is a bagged snack, the controller checks that the load does not interfere with the carton lid before sealing. **Carton closing module.** Hot-melt application and lid closing are done in line, with compression time held constant regardless of line speed. **Case packing station.** Closed cartons are accumulated and packed into RSC shippers, so the line output leaves the cell as a shippable case. **Format handling.** The three pouch formats are stored as recipes. Changeover is a recipe selection plus the mechanical references called out in the HMI, which is what makes the 15-minute changeover achievable by the line's own operators. **Engineering challenge.** The project's difficulty was the combination of the two: holding folding-carton forming quality while loading at high speed without marking the product. Both were solved in the same module set, which is why ZRAY built and witnessed the line on representative product at its own plant before shipment.
